When to Build vs. When to Buy
A framework for deciding whether custom development or off-the-shelf solutions make sense.
Build-vs-buy decisions are often emotional—"we need to own it" or "we'll just use X." A structured framework saves time and budget. Gartner and similar analysts often cite that 40% of custom development spend could be replaced by configured SaaS when criteria are applied consistently.
Our framework at InnoStak: (1) Is it core to differentiation? If yes, lean build or heavy customization. (2) What's the total cost of ownership? Include integration, training, and ongoing maintenance, not just license fees. (3) How fast does the space change? Commodity areas (auth, email, payments) favor buy; emerging or highly vertical needs may justify build. (4) Can we integrate and extend? Sometimes the right answer is "buy the platform, build the edges."
We've helped clients avoid 6–12 month custom builds by adopting and configuring the right platforms, and we've also recommended building when off-the-shelf would have been a long-term constraint. The answer is always contextual—but the process shouldn't be ad hoc.
